inform them discreetly. Luckily all my BM's knew ahead of time

sorry to be vague...Have a third party explain. Do any of them know? Maybe you can have them kind of hint about it.

My BMs assumed that they had to pay for their dress.

You can say something like, 'I have picked out a few dresses that you girls can select from. don't worry, I made sure they were all affordable for you'.

I think most girls assume that paying for the dress is their responsibility, unless you offer otherwise.

ETA: I just actually read the first part of your post stating that if not already assumed - (i really need to start fully reading posts!) -

I think the best thing is to be straightforward with them about it - that way there will be no misunderstandings on anyones part which can lead to problems.

I'd just be straight forward and tell them: I've selected a BM dress that I really love. It costs X amount I can't wait for you to see it.

My bridesmaid didnt know they were going to have to pay for their dresses. The way I told them about it was by asking them be my bridesmaid and telling them at that time. I told them it would be an honor if they could be my bridesmaid and if the cost the dress was too much, I would understand and find someone else. Luckily all my bm accepted and were happy to pay for their dress within reason of course. I was lucky to find dresses that was very affordable.
